IMPLEMENTATION

Pilot-first implementation—built for real stores, real KPIs

A structured roadmap that delivers measurable improvement without heavy disruption or capex.

Before You Launch

Baseline Capture: Your "Before" Picture

Without a clean baseline, you can't credibly show uplift in counselling coverage, repeat rate, or footfall. Baseline assessment is essential—not optional.

The scorecard is completed by the store operator and implementation coordinator before training begins, and updated monthly to track progress.

Who fills it:

Store operator + implementation coordinator, jointly. Takes approximately 30 minutes with POS access.

Sample Baseline Scorecard
Metric Method Example
Daily Footfall Counter log / POS data ~150 patients/day
Average Bill Value POS transaction average ₹280 per visit
Counselling Coverage % Pharmacist self-report ~20% currently
Repeat Customer Rate Loyalty card / estimate ~35% monthly
Common OTC Add-ons Sales category analysis Vitamins, antacids
Readiness Gate

Training & SOP Readiness: The Minimum Bar

Services launch only after readiness is confirmed. This protects the quality of the patient experience and the credibility of the model.

Minimum Readiness Checklist
  • 1
Completion of Pharmacy Care Model awareness module
  • 2
Demonstration of three-point counselling script (assessed)
  • 3
Counter checklist printed and visible at dispensing station
  • 4
Patient flow prompt card installed at consultation point
  • 5
    Baseline scorecard completed and submitted
  • 6
KPI targets agreed with store operator
WHAT TO EXPECT

Pilot Outputs Within Weeks

Define pilot outputs as artifacts and metrics—so leadership can see tangible proof of progress, not just activity.

Service Artifacts

  • Service menu deployed and visible in-store
  • SOP counter checklist in use
  • Patient communication materials displayed

KPI Metrics

  • Counselling coverage uplift trajectory
  • SOP adherence trend (weekly)
  • Early patient feedback scores

AI Dashboard (if applicable)

  • Weekly dashboard report generated
  • Risk flag counts per store
  • Follow-up action log completed

Qualitative Proof

  • First patient testimonials / case notes
  • Pharmacist confidence self-assessment
  • Operator satisfaction feedback

Go / No-Go Criteria for Scale

Scale decisions are based on evidence, not enthusiasm. A pilot is ready to scale when it meets the following thresholds:

≥ 70% of interactions
Counselling Coverage
+20% vs baseline
Repeat Visit Rate
≥ 85% compliance
SOP Adherence
